Estimate the eval budget for a launch
Size a golden set from the regression it must catch, then cost the labelling hours and the eval runs a three-week launch needs.
On this page
A reply drafter launches in three weeks, and nobody has put the eval on the budget. The estimate turns on one requirement product has already written down.
The situation
The support-reply drafter from the four numbers makes two calls per ticket, about 9.1k tokens in and 360 out in total. Launch is in three weeks. Product's gate: block any prompt change that lowers the draft pass rate by 3 points. The current rate is near 90%.
The eval plan is a golden set of labelled tickets; a model judge that grades each draft against a rubric, reading about 4k tokens and writing 100 per draft, calibrated against 50 drafts a person grades by hand; and every prompt revision run three times to measure noise. Expect 10 revisions before launch, plus the baseline.
Assume about 60 seconds to read and label a ticket, with a second pass over disagreements adding 20%; 3 minutes to hand-grade one draft; a labeller's time at $40 an hour; P_in = $3 and P_out = $15 per million tokens. The standard error of a pass rate p on n items is √(p(1 − p) ÷ n).
The question
Estimate the eval budget to launch — items, labelling hours, tokens and money — and decide whether a 200-item set can enforce product's gate.
