Three candidates, twelve person-months, and a sales team that has already put one of them on a slide. The RICE lesson scored these three; this is the decision the scores were for.

The situation

A support tool with 12,000 agents across all customers, one team of four engineers, one quarter — 12 person-months. The backlog has three candidates. A, bulk-close for duplicate tickets: reach 4,000 agents a quarter, impact 2, confidence 80%, effort 3 person-months. B, CSV export: reach 12,000, impact 0.5, confidence 100%, effort 1. C, AI ticket summaries: reach 8,000, impact 3, confidence 50%, effort 6. Confidence uses Intercom's scale (100%, 80%, 50%; anything lower is a moonshot and is not scored). The FDE says a working prototype of C takes two days, and five customers have agreed to try it in week one. Sales wants C on the roadmap slide. The support lead who runs 1,200 of the agents has asked for B in each of the last three quarterly reviews, and the team has said "next quarter" each time.

The question

What ships first, and what do you do with C?
